Do You Coach Team Values?

The Coaching Formula for Aligning Individual Performance with Team Values

In any team environment, aligning individual performance with team values is crucial for fostering a cohesive and productive work culture. However, achieving this alignment requires more than simply listing out values and expecting everyone to fall in line. It demands a thoughtful coaching approach that bridges the gap between personal performance and collective ideals.

This week's e-coach presents a formula for guiding individuals toward embracing and embodying team values in their daily work. By focusing on clear communication, constructive feedback, and actionable steps, coaches can help team members grow in ways that enhance not just their own performance but also the overall success of the team. Here’s how to get started with a structured coaching strategy and sample dialogue to ensure that each conversation is both meaningful and impactful.

Where to Start

1. Preparation:

  • Review the individual’s performance and identify specific areas where alignment with team values can be improved. Choose only 1 to coach at a time!
  • Be clear on the team values and how they relate to the individual’s role.

2. Setting the Stage:

  • Create a comfortable and private environment for the conversation.
  • Ensure the individual understands the purpose of the meeting is to support their growth and alignment with team values.

3. Discussion Structure:

  • Acknowledge Strengths: Start by recognizing the individual's strengths and contributions.
  • Identify Gap: Highlight specific instance(s) where performance didn’t align with the targeted value.
  • Relate to Team Values: Explain how these instances impact the team and its values.
  • Collaborate on Solutions: Work together to identify steps the individual can take to align better with the value.
  • Set Goals and Follow-Up: Establish clear, achievable goals and schedule follow-up meetings to review progress.

How to Execute

Sample Dialogue: This approach uses the self-persuasion,  for a collaborative coaching conversation via the use of questions. This is an essential coaching skill.

Coach: “Thanks for meeting with me today, [Name]. I want to start by acknowledging some of the great work you’ve been doing, particularly in [specific area]. Your contributions are valuable to the team.”

Coachee: “Thank you! I appreciate that.”

Coach: “I’d like to discuss how we can better align some aspects of your performance with our team values. For instance, one of our core values is collaboration. I’ve noticed a few instances where your approach has been more independent, such as [specific example]. Can you share your perspective on this?”

Coachee: “I understand. I sometimes feel that I can complete tasks more efficiently on my own.”

Coach: “Efficiency is important, but so is collaboration. When we work together, we leverage diverse perspectives and skills, which can lead to even better outcomes. How do you think you could balance efficiency with collaboration?”

Coachee: “I see your point. Maybe I can start by involving the team earlier in the planning process and seeking their input.”

Coach: “That’s a great idea. Additionally, let’s set a goal for you to lead a team brainstorming session next month. This will give you an opportunity to practice collaborative approaches. How does that sound?”

Coachee: “That sounds like a good plan. I’m on board.”

Coach: “Excellent. We’ll also schedule a follow-up in a month to discuss how this is going and any adjustments we might need to make. Remember, aligning with our team values isn’t about changing who you are but about integrating your strengths with our collective goals. We’re here to support you in this.”

Coachee: “I appreciate that. Thanks for the guidance.”

By using the structured approach above, you can ensure that the coaching conversation is positive, constructive, and focused on both individual and team growth.

Aligning individual performance with team values is not a one-time task but an ongoing journey that fosters growth for both the individual and the team. By utilizing a structured coaching approach, leaders can create an environment where open communication, mutual understanding, and collaboration thrive. This method not only helps individuals understand how their actions impact the team but also empowers them to take ownership of their growth.

Through thoughtful dialogue and a focus on actionable steps, coaching becomes a powerful tool for nurturing a team culture that values both individual strengths and collective goals.

Remember, the goal is not to change who someone is but to help them integrate their unique abilities with the team’s values. When this alignment is achieved, the result is a more cohesive, high-performing team where everyone is working toward shared success.
